What Is a RACI Matrix? A Simple Guide for Project Teams

If you've ever heard that sentence on a project β or said it yourself β you already understand why a RACI Matrix matters. It's not a complicated tool. It solves one specific, common problem: nobody knows exactly who's supposed to be doing what.
What RACI Actually Stands For
RACI is a simple framework for assigning roles on any task, deliverable, or decision. Each letter represents a different kind of involvement:
Responsible β the person who actually does the work.
Accountable β the person who owns the outcome and signs off on it. There should only be one Accountable person per task, even if multiple people are Responsible.
Consulted β people whose input is needed before the work is finalized, but who aren't doing the work themselves.
Informed β people who need to know what happened, but don't need to weigh in beforehand.
That's the whole framework. Four roles, applied to every key activity in your project, so there's no ambiguity about who does what.
Why This Matters More Than People Expect
Most project delays and dropped tasks don't happen because of bad planning. They happen because two people each assumed the other one was handling something β or because a decision got made without the one person who actually needed to weigh in.
A RACI Matrix removes that ambiguity before it becomes a problem. It forces a conversation that's easy to skip early on: for this task, who's actually doing it, who's approving it, who needs to be asked first, and who just needs to be kept in the loop.
That conversation takes a few minutes to have. The confusion it prevents can otherwise cost days.
How to Build One
Building a RACI Matrix follows a simple structure:
List every major task, deliverable, or decision point in your project down one side.
List every role or team member involved across the top.
For each task, assign exactly one letter β R, A, C, or I β to each person or role.
Check that every task has exactly one Accountable owner. If a task has two, that's usually where confusion starts.
Review it with the team before work begins, not after something's already gone sideways.
It sounds simple because it is. The value isn't in complexity β it's in making sure the conversation actually happens, and that the answer is written down somewhere everyone can see it.
